Installation Starts Before the First Course

Some of the most expensive masonry installation problems begin long before crews arrive onsite.

By the time a project reaches the field, many coordination decisions have already been made. Dimensional conflicts, congested reinforcement, specialty material lead times, and finish expectations all become harder to solve once work is underway.

That’s especially true on today’s architectural CMU projects, where tighter tolerances, exposed finishes and more complex detailing leave little room for improvisation once installation begins.

Installation efficiency is not simply about speed. It also requires recognition of coordination issues early, communicating proactively, and maintaining disciplined field practices throughout the job.

Most Field Cuts Start on Paper
Concrete masonry is built around standard modular dimensions, but openings and wall layouts do not always align cleanly with the module. When dimensions drift off the module, crews are often left managing excessive field cuts, inconsistent joint layouts, and installation slowdowns.

Those problems become especially apparent on exposed architectural masonry projects. Ground face finishes, stack bond patterns, and specialty units all leave less room for real-time adjustment.

John Sugameli of Sun Valley Masonry in Phoenix, Arizona, says dimensional coordination is one of the first areas contractors should review before material is ordered.

“When designers call out a 4-foot width dimension, they will really get 3'-11 5/8" once the units are laid,” Sugameli says. “It’s our job as contractors to identify those conflicts early, ask questions and get in front of them before material hits the site.”

Sugameli recommends reviewing:
  • Storefront and curtainwall interfaces
  • Door and window jamb requirements
  • Pier and pilaster dimensions
  • Shop drawings and rough openings
Even small dimensional adjustments made during pre-construction can help avoid extensive field modification later. Early coordination also creates opportunities to issue RFIs before fabrication, procurement, and installation schedules tighten.

Mockups Are Cheaper Than Corrections
Architectural CMU systems often involve longer lead times and tighter approval processes than standard masonry assemblies. Contractors who wait too long to coordinate specialty units, samples, or mockups can quickly find themselves chasing the clock.

Sugameli says early sample review is critical, particularly on custom ground face or burnished CMU projects.

“The more samples the design team has to look at, the more informed their decision will be and the less liability the contractor carries once the final product arrives onsite,” he says.

Specialty finishes also require additional manufacturing steps that affect lead times and production schedules. Ground face units, for example, require curing time before honing can begin.

“If units are honed too early while they’re still green, you can end up losing aggregate and creating a finish that doesn’t match the approved sample,” Sugameli explains.

Mockups take time upfront. Field corrections take far longer.

Establishing mockups before production begins allows teams to align expectations for finish appearance, joint tooling, construction, and material transitions before full installation is underway.

Complexity Carries a Labor Cost
Reinforcement detailing plays a major role in masonry constructability. While structural requirements always govern final design decisions, congested reinforcement layouts and overly complex detailing can create installation challenges that affect labor, sequencing and grout placement.

Tight reinforcement spacing can slow production and make grouting more difficult. In heavily congested walls, crews may also struggle to maintain alignment and workmanship standards.

Victor Fernandes, president of Fernandes Masonry in New Bedford, Massachusetts, says contractors are increasingly encountering reinforcement details that become difficult and labor-intensive to execute efficiently.

“Some of these details add a tremendous amount of labor and coordination,” Fernandes says. “When reinforcement becomes overly congested, it can push masonry into a completely different cost category. Early coordination and constructability review can help identify opportunities to simplify installation while still meeting structural performance requirements.”

If a detail seems incorrect, it might be. Consider the photos below. TMS 402 limits the area of reinforcement placed in a cell to 4 percent of the grout space. For an 8-inch CMU, this roughly equates to one No. 8 reinforcing bar or two No. 6 reinforcing bars. TMS 402 also prohibits the bundling of reinforcement, where two or more reinforcing bars contact each other, unless it’s at a lap splice location. These limitations ensure the masonry is constructible and structurally performs as intended.

The goal is not to reduce performance. It’s to build walls that meet structural requirements without creating unnecessary installation headaches.

Some Details Slow Everything Down
Most contractors can spot the details that are likely to create problems before the first pallet of block is delivered.

Tight wall sections, excessive steel coordination, and difficult sequencing conditions all affect crew efficiency. Even small complications repeated across an entire project can add significant labor hours and coordination time.

That does not mean corners should be cut or structural requirements reduced. But experienced masonry contractors often recognize opportunities to simplify installation before work begins.

In some cases, that may mean discussing whether a reinforced masonry lintel or bond beam detail could eliminate the need for a separate steel lintel. In others, it may involve identifying wall sections where reinforcement congestion could create grout placement issues or impede production.

These conversations are usually easiest during pre-construction, before fabrication, scheduling, and sequencing decisions are locked in.

The earlier constructability concerns are identified, the easier they are to solve.

The Wall Remembers Every Shortcut
Once installation begins, consistency across crews becomes critical, particularly on exposed masonry applications where workmanship remains on display long after the job is complete.

Sugameli says tooling practices are one area where small inconsistencies can create major visual differences later.

“We all know tooling should happen when mortar is thumbprint hard, but if you walk onto a lot of jobsites, that’s not always happening,” he says.

Tool too early and joints may smear or create excessive weep. Tool too late, and joints can burn, leaving dark streaking and an uneven appearance across the wall.

Sugameli also recommends standardizing tooling equipment across crews, particularly on stacked bond installations where joint alignment becomes more visually prominent.
“At the end of the day, every mason on the crew should have the same brand and diameter jointer,” he says.

Consistent expectations, foreman oversight, and regular quality checks can help prevent small variations from becoming larger issues later.

Protection Is Cheaper Than Repair
Protecting finished masonry during construction is often far easier than attempting to correct damage later.

Scaffold plank management, weather protection, and grout control all become increasingly important on exposed architectural masonry projects where staining and splatter are difficult to hide.

Sugameli recommends turning side bracket planks on edge when rain is expected to prevent mortar and debris from collecting and splashing onto finished walls.
“A few minutes of labor and some plastic can save a contractor tens of thousands of dollars later,” he says.

The cleanest walls are usually the ones that required the fewest corrections to begin with.

Coordination Is Part of Craftsmanship
Successful masonry projects are rarely the result of a single product or installation technique. More often, they reflect early coordination, practical detailing, and steady communication between contractors, designers, and engineers.

For many masonry contractors, especially smaller outfits, those responsibilities often fall across a limited team. The same people managing schedules, estimating materials, and overseeing field coordination may also be reviewing shop drawings, flagging constructability concerns, and responding to RFIs.
